Ask a service technician what they like least about the job. It is rarely attics in August or crawlspaces in February. It is the week they carry the phone.

Most small HVAC shops handle nights and weekends with an on-call rotation, because it is free and it is what everyone does. It is not actually free. You are paying for it in the currency that is hardest to replace right now, which is people.

What the rotation actually costs

The whole week is on-call, not just the calls. A tech carrying the phone cannot have a drink at dinner, cannot go somewhere with poor signal, cannot fully switch off. Two calls in a week and six evenings of low-grade alertness. The burden is the availability, not the volume — which is exactly why people resent it out of proportion to how often the phone rings.

Sleep debt is cumulative. A 2am call on Tuesday costs you Wednesday’s productivity too. A tired technician diagnoses slower, misses things, and is more likely to get hurt.

It is the wrong person for the job. Your best diagnostic tech is not necessarily good at a frightened homeowner at midnight, and there is no reason he should be. Answering from a bedroom, half awake, without a calendar in front of him, he will take a name and a number and promise a callback. The booking does not happen. The customer keeps shopping.

And it shows up in retention. Labour shortage remains one of the defining constraints in the trade. Replacing a good service tech costs months of recruiting, weeks of ramp, and often a pay bump for whoever fills the gap. If on-call is a factor in even one resignation a year, it is the most expensive line item you never wrote down.

The two-sided leak

The part that makes this genuinely worth fixing is that the same arrangement loses money at both ends.

The rotation costs you technician goodwill and it converts badly. You are paying a real price in retention for a coverage method that books a fraction of the calls it receives.

A tech taking a call at 11pm has no calendar, no availability, and no interest in a long conversation. Best case he writes it on a pad and it gets booked in the morning — by which time most callers have hired whoever answered properly. Worst case it is forgotten.

So you are absorbing the cost of coverage without getting the benefit of it.

What better looks like

The goal is not to eliminate human escalation. Some calls genuinely need a technician’s judgement at 2am — a gas smell, a carbon monoxide alarm, a flooded mechanical room. Those must reach a person quickly.

The goal is to stop routing everything to a sleeping human.

Triage first, escalate rarely. Most after-hours calls are not safety emergencies. They are no heat, no cool, and “can someone come tomorrow”. Those need a competent booking, not a technician. If something answers, qualifies and books them, your tech’s phone stays quiet.

Escalate on defined criteria, not on volume. Write down exactly what wakes a human: gas or rotten-egg smell, CO alarm, smoke or burning, sparking, active flooding, and a vulnerable person in an unheated house in freezing conditions. Everything else waits until morning with an appointment already made.

Pay for the rotation if you keep it. If techs remain on call, a flat weekly stipend plus a per-call amount changes how it feels. Unpaid availability breeds resentment; paid availability is a job.

Give whoever is on call a real handover. The overnight system should send a short digest at 7am: who called, what for, what got booked, what needs attention. Not fifteen notifications through the night.

The measurement that makes the case

If you want to know whether this is worth changing, count two things for one month.

  1. How many after-hours calls came in.
  2. How many became jobs.

If your after-hours volume is 30 calls a month and 6 became jobs, your conversion is 20% — against 50 to 70% for a properly answered daytime call. That gap is the cost of the rotation, and it is usually thousands a month. Here is how to run the numbers.

Then ask your techs, plainly, what carrying the phone is worth to them. Most owners are surprised how high the number is, and it tells you what you are really spending.

What we would not claim

Automation does not remove the need for on-call entirely, and any vendor saying otherwise is overselling. Real emergencies still need a human, and someone still has to be reachable for them.

What it removes is the other 90% — the routine after-hours calls that currently wake a technician to take a message that converts badly. Your rotation stops being every call and becomes the genuine emergencies only, which is a completely different job to ask someone to do.
